Score features by value and effort to find your next big win

Use a 1–10 scale to score candidate features by customer value and implementation effort in two separate rounds. Dividing value by effort gives a priority score that cuts through opinion and politics. Simultaneous voting prevents anchoring, and the structured discussion afterwards surfaces assumptions about value that differ between engineering, product, and customer success.

Steps

  1. 01List candidate features — ideally 10–20 items
  2. 02Run a value-scoring round (1 = low value, 10 = high value)
  3. 03Run an effort-scoring round (1 = low effort, 10 = high effort)
  4. 04Calculate a priority score: value ÷ effort
  5. 05Sort features by score and discuss the top 5
  6. 06Commit to a ranked roadmap with clear reasoning

When to use

Quarterly roadmap planning or when the backlog has more features than the team can build. Bring in customer success or sales reps to calibrate value scores with real customer feedback.
